06 · Organism · carbon and silicon
Adopting AI is injecting silicon cells into a living strategic organism.
The body is the teacher. Williams’ laws are the lesson. Metabolic health — of the person you are, and of the organism you work in — decides whether judgment still functions. The Symbiosis Model is Galbraith’s Star, rebuilt for the Exponential Age.
Biology is a translation, not the source. Underneath every organ sits physics: the 18 Fundamental Laws of Strategy. The Value Network’s The Metabolic Health of Organizations (July 2026) is a derivative of that work — full attribution to Prof. Clayton F. Williams. We use the human body because every visitor already owns one. You already know what fatigue feels like, what an infection does, what it means for a system to run too hot. The body is the teacher; the laws are the lesson.
Metabolic health is the same physics at two scales. In a firm, it is the continuous conversion of capital, talent, data, and technology into value, while fighting decay. A diseased metabolism burns energy as heat — politics, lag, forty-seven top priorities — rather than as work. In a person, the carbon cell, it is physiology: the condition of the judgment that is increasing in value. Poor metabolic health degrades that judgment. Degraded judgment plus scaled agents is how a living system harms itself faster.
One body · nine systems
Every visitor already owns this map. Biology names the phenomenon. Williams’ laws explain it. Law 18 — Strategic Logic — is the body plan that holds the nine together.

Carbon cells and silicon cells are complementary tissues, not a switch to throw. Silicon handles what is known — structure, scale, repetition. Carbon handles what is not yet known — sensing, intent, adaptation. When a silicon cell meets a Context Void, the carbon cell judges and writes the resolution back so the organism is wiser next time.
Complementary cell types
Not humans or AI. One tissue. Neither survives alone.
Carbon
Carbon cells
Humans. Sensing, intent, adaptation. Neurons and stem cells of the organism. Context is king in the Complex domain. When a silicon cell meets a Context Void — a novelty the graph has never seen — the carbon cell judges, and writes the lesson back.
Silicon
Silicon cells
AI agents. Structure, scale, tireless repetition. Muscle and bone. Knowledge is king in the Ordered domain — Clear and Complicated. They query how the organism has handled this before.
Jay Galbraith’s Star Model treated the firm as a machine to be aligned: Strategy, Structure, Processes, Rewards, People. For a predictable world, it worked. Williams is the correction. Strategy is not a document for a new age. It is a recursive process — formulation, cultivation, execution — enacted on a dancing landscape under selective pressure. You cannot force alignment in a complex adaptive system. You cultivate coherence. The Symbiosis Model keeps Galbraith’s five points and turns each into a living function.
Star Model → Symbiosis Model
Galbraith’s five points remain. Each becomes a living function. Alignment of a machine gives way to cultivation of coherence.

From human resources as cogs to carbon and silicon cells, each respecting the other’s metabolism.
Peter H. Diamandis’ centaur sits here as the pairing. Sangeet Paul Choudary’s unbundle-rebundle is the job architecture. Salim Ismail’s Decision Architecture is the same seam as a Judgment Boundary. They describe the cells. The body map is how you keep them metabolically honest.
The difference does not appear in the quarterly report and is nowhere written in the organizational chart. The difference is metabolic health.
So we reimagine the Star Model for metabolic health. We stop optimizing for static efficiency and start optimizing for negentropy — the capacity to create order from chaos faster than the environment dissolves it.
It is how intelligent systems thrive under selective pressure. It is how organisations assert coherence against entropy.
Cultivation extends beyond the mere accretion of capabilities; it is the deliberate curation of the very environment in which strategy flourishes. Cultivation does not merely prepare; it architects the conditions in which success can emerge.
